I’m going to be honest with you — I didn’t learn to step back from my business because I read a book about it or because I suddenly wanted more freedom.  I learned it because I had no choice!!  When my daughter needed me as her advocate through a health crisis, my business had to keep running (and keep paying me!) without me at my desk every day, and at the time it was nowhere near ready for that……

So I figured it out the hard way, one decision, one system and one very uncomfortable price increase at a time.  Today I work 2.5 days a week and earn 6-figures.  It’s not an empire but it works for me!

Now what does my story have to do with your business?

Let me ask you the question I ask almost every firm owner I meet……  When did you last take a real vacation?  Phone off, nobody texting you a “quick question,” actually unplugged?

If you just laughed (or winced!), you’re not alone.  You’ve built something good — clients who like you, a reputation you’ve earned, revenue somewhere between $100K and $500K — and you’re exhausted.  And underneath the exhaustion there’s a quiet voice saying “this could be so much MORE, if only it didn’t all run through me.”

You’re not out of hours so much as out of decisions, my friends!  Every price, every scope change, every “can you just look at this before it goes out” lands on your desk, because the business can’t make a move without you.

Just to be clear, this isn’t your fault!  Nobody teaches you how to run a firm in law school, your CPA program or your bookkeeping certificate.  You learned to be great at the work, and running the business is a whole different set of skills — skills you can absolutely learn.

So here’s what I see in the firms that break through.

7 things firms that don’t need their owner every day do differently

  1. The owner stopped being the business.

When you’re the rainmaker, the quality control and the final word on everything, the business can only grow as far as your calendar stretches.  The shift is from doer to designer — you build the business so it can run without you in every room!

  1. They chose one niche (and stuck with it).

I know, I know…… you’ve heard me say this before!  But a confused mind doesn’t buy, and it doesn’t refer either.  When Jane, a solo bookkeeper, committed to her niche, her revenue grew by 60% in 6 months AND a perfect-fit client found her using AI search!!!

  1. They charge for the result, not the hours.

Your price picks your client!  So many firms I meet are underpriced, not because they don’t know their value but because they’re afraid a price increase will cost them clients.  And sometimes it does…… it costs them the ones who haggle, creep the scope and call at 4:45 on a Friday.

  1. They have one repeatable way to bring in the right clients.

Not a social media strategy (social media is a tactic, remember?) but one way of bringing in perfect-fit clients that works whether you’re paying attention or not.  It might be speaking, strategic alliances with complementary firms, or a simple weekly email to your list — the method matters less than doing it consistently.

  1. They hold a weekly CEO Sanity Sprint.

One hour a week, with yourself.  Your numbers, your revenue goals, your top three priorities for the week, and yes, some self-care!  It’s not glamorous but it’s the habit that stops the week from running you.

  1. They wrote down how they do what they do.

Think of it like a recipe.  When every process lives in your head you can never leave, and when it’s written down, the next person who steps into the role can do it well — a new hire, a contractor, maybe someday a buyer.

  1. Their team makes decisions.

At this stage your team is often capable but has never been given the rules for deciding without you.  When you hand over the decision along with the criteria for making it, the questions stop landing on your desk!

So what does this look like in real life?

Lara owns an HR firm.  She committed to one niche, built a sales process and stepped into the CEO role — and then she travelled for seven months!!!  While she was gone, her revenue grew 70%.

So let me ask you……  When did you last take a truly unplugged vacation?  If you disappeared for three weeks, what would break first?  How many decisions landed on your desk yesterday that never should have?  When did you last raise your prices?  And what could your firm become if it didn’t need you for every single one of those things?

If those questions stung a little, good!  It means you already know your firm could be more.  You don’t need more clients to get there — you need fewer, premium-paying ones and a firm that runs without you in the middle of everything.
